Deoleo is the world’s largest olive oil company and the global home of iconic brands including Bertolli, Carbonell, and Hojiblanca. When Deoleo launched EVOO LUTION, its strategic transformation program, the company faced an immediate challenge: managing a portfolio of over 100 initiatives spanning functions, geographies, and stakeholders, all at once. 

Managing this level of complexity through traditional tools like Excel quickly proved unsustainable. Without a centralized solution, Deoleo lacked the visibility, consistency, and control needed to steer the program effectively, both operationally and financially. “An agile, integrated platform wasn’t a nice-to-have. It was essential,” said Laura Martin Hidalgo, Transformation Office Controlling Manager.

Use Shibumi for unified management

When evaluating solutions, time-to-value was a critical factor. Shibumi’s ability to get Deoleo up and running quickly, without heavy customization or lengthy implementation cycles, was a key reason for selection. Built on a decade of transformation best practices, Shibumi works largely out of the box, requiring only minor configuration to align with Deoleo’s terminology and methodology. Deoleo implemented Shibumi at the outset of EVOO LUTION, working alongside an external consulting team to complete the initial setup, including the structured upload of financial targets and project plans. Two global training sessions, conducted in both English and Spanish, brought users across the organization onto the platform quickly and consistently. The Transformation Office then reinforced adoption through ongoing support and guidance, driving consistent usage across all functions and regions. 

Shibumi became the single, centralized source of truth for all EVOO LUTION activity. Every function contributes updates, financial data, and status directly in the platform, eliminating manual consolidation and email follow-ups entirely. As Lucia Urraca, Operations Projects Manager, put it: “Everyone is speaking the same language here.”

Transformation success at scale

Enterprise-wide scale. Deoleo launched EVOO LUTION with approximately 100 initiatives. As the Transformation Office built confidence in its ability to manage complexity through Shibumi, leadership expanded the program by roughly 50 more initiatives. “We started with 100, and now we have more than 150,” said Hidalgo. “The platform is totally scalable.” Rather than becoming harder to manage, the program became easier, because Shibumi scaled with it. 

Transformation impact. EVOO LUTION was designed as a four-year transformation journey targeting a 66% EBITDA improvement over the full program. Value is generated across the portfolio through cost reduction and efficiency alongside top line growth and innovation initiatives. These results are now embedded into Deoleo’s annual business planning process. 

Real-time risk management. Whenever a project is flagged as at risk, Shibumi surfaces it immediately, enabling the Transformation Office to engage stakeholders, understand the issue, and take corrective action before it escalates. “It enables us to anticipate issues earlier and maintain stronger control over execution,” said Hidalgo. “This proactive visibility has improved both accountability and responsiveness across the entire program.”

Executive alignment, built on data. C-level sponsors have direct access to Shibumi, allowing them to independently review initiative progress and performance at any time. Monthly Business Review dashboards provide clear visibility by function and drive focused, data-driven conversations at the leadership level. 

“Everything is the same information, the same numbers. The Gantt chart, the roadmap, it’s all aligned,” said Urraca. With a single source of truth accessible to everyone, leadership works from one version of the data across every review. 

Standardization at global scale. Across eight business units, spanning six commercial units across Spain, Italy, North America, Latin America, APAC, and Northern Europe plus the Operational and Corporate units, Shibumi has eliminated information silos and standardized the language of transformation. Financial KPIs are clearly defined and consistently tracked organization-wide, making it possible for a globally distributed team to operate from the same playbook. “Shibumi acts as a shared repository and a powerful management tool that enhances transparency, accountability, and execution across the organization,” Urraca said.
